How much does an AI consultant cost?

AI consultants in the US typically charge $150 to $350 an hour for advisory, $2,000 to $10,000 for an assessment and roadmap, $5,000 to $15,000 for one defined workflow, $15,000 to $30,000+ for several, and $1,000 to $5,000 a month for ongoing support. Performance models take 10 to 25% of the profit they help create. What you pay depends on whether you are buying time, a deliverable, or an outcome.

What are the four ways AI consultants price?

Performance share10-25% of profitConfident providersAttribution arguments

Hourly. You pay for time, which works when nobody can define the job yet. The risk sits entirely with you: the meter runs whether or not anything improves.

Fixed project. You pay a set price for a set deliverable, so the cost is known upfront. Arguments start when the deliverable was never written down precisely.

Monthly retainer. You pay the same amount every month for ongoing work. It has the worst incentive alignment of the four: the provider is paid the same whether your numbers move or not.

Performance share. The provider takes a share of the profit they help create, measured against a documented baseline. It has the best incentive alignment, as long as the baseline is agreed before work starts.

What does the cheaper option get you?

Implementation-only help on a freelance platform runs $30 to $150 an hour. That is a different scope from finding the opportunity, pricing it, managing the build and training your team. If you already know exactly what to build and just need hands, hiring a developer at $50 an hour is the right call. What you are paying a consultant for is knowing which thing to build, in what order, and what it is worth.

What does $5,000 buy versus $30,000?

Under $5,000: A diagnostic, an audit, or one automation built properly. You get clarity and one working system.

$5,000 to $15,000: A defined build. Several systems, connected, with documentation. This is where most $500K to $5M businesses sit.

$15,000 to $30,000+: Multiple workflows and integrations across marketing, sales and operations, often with a share of the upside attached.

Ongoing, $1,000 to $5,000 a month: Support and improvements after the build, or a full performance partnership.

    What actually drives the price?

Scope, whether the work is advisory or implementation, whether you need integration with existing systems, how much of your team's time is required, and whether the consultant carries risk. The last one matters most: a provider paid from results can afford to charge less upfront and should be judged on the share, not the fee.

What should you expect at each price point?

    Under $5,000

    • •A written list of problems, each with a dollar figure attached
    • •One automation live and documented, not a prototype
    • •A clear recommendation on what to do next, including doing nothing

    $5,000 to $15,000

    • •Several connected systems, such as lead follow-up, reminders and reporting
    • •Written documentation your team can run without the consultant
    • •A baseline taken before work starts, so you can see what changed

    $15,000 to $30,000+

    • •Systems rebuilt across marketing, sales and operations
    • •Training for the people who will run them
    • •A shared scorecard reviewed monthly against the baseline

    Ongoing, $1,000 to $5,000 a month

    • •A named person working inside your business on a fixed cadence
    • •Monthly reviews tied to profit, not activity
    • •A written plan for handing the systems over when the engagement ends

    What are the red flags?

    • •A large upfront fee where the deliverable is a slide deck
    • •Tool recommendations before anyone has looked at your numbers
    • •A retainer that bills the same whether anything moved
    • •No baseline documented before work starts
    • •No plan for who runs the system after they leave
    • •Hourly billing with no estimate of hours

    What do we charge?

A small defined fee to find the leaks, then a choice: pay for the build and keep more upside, or pay nothing and share more of what we create.

    OptionPriceTerms
Profit Growth Review$2,500 flatCredited in full against any build
    Build$5,000 / $8,000 / $15,000Foundation, Core, Full

    Monthly services$1,500 / $2,500 / $4,0006-month term
    Partnership20% of profit increase$2,000/month minimum, 6-12 months

We keep the upfront fee deliberately below market because we take a share of the profit we help create. Our incentive is the outcome, not the invoice.

If the Review does not quantify at least three times its fee in profit leaks, you do not pay for it.

    Questions people ask

How much should a small business spend on an AI consultant?

Start with an assessment, usually $2,000 to $10,000, before committing to a build. A sensible ceiling for the first build is what the diagnostic shows you are losing in a year. If nobody can put a dollar figure on the problem, do not pay to fix it yet.

Is an AI consultant worth it?

It is worth it when the work is tied to a measured problem, such as slow follow-up or underpriced work, and a baseline is taken before anything changes. It is not worth it when the deliverable is a list of tools or a slide deck.

Should I pay hourly or fixed price?

Fixed price, whenever the scope can be written down. Hourly billing only makes sense for short, unclear work, and even then ask for an estimate of hours in writing.

What is a fair profit share percentage?

Most performance models sit between 10 and 25% of the profit increase, measured against a baseline agreed before work starts. Lower percentages usually come with an upfront build fee; higher ones usually mean the provider carries the build cost.

How long before it pays for itself?

It depends on what is fixed first. Follow-up speed and reactivation of old leads tend to show up in weeks because the leads already exist. Pricing and margin work takes longer to show in the numbers. No one should promise you a payback date.

Can I just do it myself?

Often, yes, if you have the time. The tools are widely available. What a consultant adds is knowing which problem to fix first, building it so it keeps running, and documenting it so it does not depend on one person.

Why is implementation help on Upwork so much cheaper?

Because it is a different job. Freelance implementation runs $30 to $150 an hour and covers building what you specify. It does not cover finding the opportunity, pricing it, managing the build or training your team. If you already know exactly what to build, it is often the right call.

Are software and API costs included?

Usually not, anywhere in the market. Software subscriptions and API usage are billed separately. We tell you the expected monthly tool cost before you commit to anything.

    Do you charge hourly?

Only for advisory-only work, at $350 an hour with a two-hour minimum. Reviews and builds are fixed prices, and partnerships are paid from a share of the profit increase.
